    The situation

    The work is there. The hours are not.

    In a business of 5 to 50 people, nobody has one job. The account manager is also the credit controller. The operations lead is also the scheduler. The office manager is also HR, facilities and first line IT.

    None of that work is optional, so it gets done. It gets done in the gaps, at the end of the day, and at the expense of the work that person was actually hired for.

    The hours disappear into the same handful of tasks everywhere: rekeying data that already exists somewhere else, chasing people for information, formatting documents, searching for the version everyone agreed on, and writing the same reply for the fortieth time.

    That is where the ten hours are. Not in anybody working harder.

    How we get the hours back

    Find the hours.

    We look at one role and one week. Which tasks repeat, how often, how long each one takes, how many people touch it, and whether it follows fixed rules or needs judgment. That gives you an hours figure per role before anyone talks about tools.

    Pick one job.

    Not a programme of work. One task, with one input and one output, chosen because it can be finished and proved inside a couple of months. The exciting job usually waits. The boring one pays first.

    Build it and prove it.

    We agree the number before we start. The new way runs alongside the old way until it holds. If it does not hit the number, we say so and fix it.

    Decide where the hours go.

    This is the step most people skip. Before the build starts, the person doing the job names what the returned time is for. More customer conversations, faster quotes, the backlog that never gets touched. Time that is not allocated gets absorbed and nobody sees the benefit.

    The businesses we work with are not overstaffed. They are undercapacity, and they hire slowly because every hire is a real risk at this size. Taking ten hours of repeatable work out of a role does not make that role smaller. It makes the person in it able to do the job you actually hired them for, and it delays the point at which you have to hire again to cope.
