AI Strategy Day: A One-Day Intensive for Your Leadership Team.
In-Person Workshop - UK
A bespoke, facilitated session that takes your leadership team from fragmented AI experiments to an agreed strategy, named owners, and a 90-day plan - in a single day. Delivered in person across the UK.
What your team walks away with.
Most strategy days produce a document. This one produces a document and alignment - which is the harder of the two. Every leader leaves with the same view, the same agreed priorities, and a plan that's ready to execute.
Full leadership alignment on AI priorities
Every person in the room leaves with the same view of what AI means for your business, which opportunities matter most, and what the agreed priorities are. No more fragmented positions or conflicting experiments.
A scored and ranked AI opportunity register
A complete, prioritised list of every AI opportunity identified during the day - with each item scored by impact, effort, risk, and strategic fit.
Build vs buy vs defer decisions made
For every priority initiative, a clear recommendation on whether to build custom, buy off-the-shelf, or defer. With the reasoning documented so the decision can be revisited and explained.
A 90-day implementation plan
A sequenced plan for the first quarter - with initiative owners named, success metrics agreed, and dependencies mapped. Ready to hand to whoever owns execution the next morning.
A 12-month AI strategy document
A written strategy document covering the full year - quarterly milestones, budget requirements, team responsibilities, and the principles that will govern AI decisions going forward.
Who it's for.
The AI Strategy Day is designed for a specific situation. It works best when the fit is right.
How the day runs.
The day is structured in four working phases - each one building on the last. A senior Reformat Labs consultant facilitates. A second consultant handles documentation in real time so nothing gets lost and the facilitator can focus on the room.
Morning
Current state and opportunity mapping
Map where you are today and surface every AI opportunity across the business.
Late morning
Scoring and prioritisation
Score, rank, and debate the opportunity list until the leadership team reaches consensus.
Afternoon
Build vs buy and 90-day plan
Make the key decisions on each initiative and sequence the first quarter's work.
Late afternoon
12-month strategy and close
Set the annual milestones, agree the governing principles, and close with named commitments.
Sample agenda.
The agenda is adapted for every client based on the pre-session questionnaire. This is the standard structure we build from.
Scene-setting and current state
60 minsWe open by mapping where your business stands today. Each leader presents their team's current relationship with AI - what's running, what's been tried and dropped, what's on the backlog. We build a shared picture of the starting point before any strategy discussion begins.
Opportunity identification and mapping
90 minsWorking function by function, we surface every AI opportunity in the business. We draw on benchmarks from comparable businesses to calibrate what's realistic and what a realistic return looks like. Each opportunity is logged with a provisional impact and effort score.
Break
30 minsScoring, prioritisation, and debate
90 minsThe opportunity register is scored and ranked by the group. We facilitate the prioritisation discussion, surface disagreements, and work toward consensus. By the end of this session, the top 10 to 15 AI priorities for your business are agreed and documented.
Lunch
60 minsBuild vs buy vs defer
60 minsFor each priority initiative, we work through the build vs buy vs defer decision. We cover tool options, implementation approaches, estimated costs, and the factors that should drive each choice. Each decision is documented with rationale.
90-day plan and ownership
60 minsWe sequence the first quarter's initiatives into a 90-day plan. Initiative owners are named, success metrics are set, dependencies are mapped, and blockers are identified. The plan is designed to be handed to whoever owns execution the following morning.
12-month strategy and principles
45 minsWe extend the view to 12 months - setting quarterly milestones, agreeing budget requirements, and establishing the principles that will govern AI decisions as new opportunities emerge. This forms the foundation of the written strategy document.
Close and commitments
15 minsEach leader states one commitment for the week following the day. We agree the review cadence and close. Written outputs are sent within 48 hours.
What's included.
Every AI Strategy Day engagement includes the following. Nothing is sold separately.
Pre-day leadership questionnaire
Sent to each attendee two weeks before the session. Captures current AI usage, team sentiment, and individual priorities so the day starts with context, not from scratch.
Facilitated full-day session
A senior Reformat Labs consultant facilitates the entire day. A second consultant handles documentation and opportunity logging in real time.
Live opportunity register
A structured digital document updated throughout the day. Every opportunity identified is logged, scored, and visible to all participants as the session progresses.
Written strategy document
Delivered within 48 hours of the day. Covers the scored opportunity register, build vs buy decisions, 90-day plan, 12-month strategy, and principles. Formatted for board or investor presentation if required.
30-day follow-up call
A 60-minute follow-up call 30 days after the session to review progress against the 90-day plan, unblock any early implementation issues, and adjust priorities if circumstances have changed.

Who you'll work with.
Every AI Strategy Day is delivered by two people from the Reformat Labs team.
Lead facilitator
A senior consultant who manages the room, facilitates the prioritisation debates, and keeps the day on track. Selected based on their background in your industry. The same person who would lead any follow-on implementation engagement.
Documentation lead
A second consultant who maintains the live opportunity register, captures decisions and their rationale in real time, and drafts the written strategy document after the session. Nothing is reconstructed from notes after the fact.
From recent leadership teams.
What leaders said after their AI Strategy Day.
"We'd been arguing about AI priorities for six months. The strategy day resolved it in an afternoon. We left with an agreed plan, owners named, and nothing left vague. It was the most productive day our leadership team has had."
CEO, 45-person professional services firm
"The facilitators were prepared in a way I didn't expect. They knew our industry, they had benchmarks, and they could call out when we were overcomplicating things. The 90-day plan we left with was actually delivered."
Founder, 60-person financial advice business
"We'd done strategy days before and produced documents that nobody looked at. This one was different because the output was operational from day one - a plan with owners, not a slide deck."
MD, 38-person healthcare administration company
